M.A.T. Group is one of the leading Czech players in hardware and DIY products. When the company, together with Hardat, began opening up more significantly to B2C sales via marketplace platforms, it ran into a typical problem of fast-growing marketplace operations: manual order processing, limited visibility of order statuses and warehouse processes that weren't ready for higher volumes.

Exportio delivered a technical solution built on the Base platform and Zebra devices. The goal was to unify orders, warehouse, shipping labels, listings and marketplace channels into a single process that enables faster fulfilment and further expansion without multiplying manual work.

The starting point: manual processes were holding back marketplace growth

Before the implementation, M.A.T. Group processed marketplace orders manually. The team had to track order statuses by hand, order shipping labels, locate items in the warehouse and then prepare parcels for dispatch. With a range of more than 15,000 products, this way of working was time-consuming, hard to scale and error-prone.

The biggest limitations were in three areas: no clear structure of order statuses, manual work in fulfilment and a limited ability to quickly add new marketplace channels. Before the implementation, the company was fulfilling orders from just 2 marketplaces.

The solution: Base as the operations hub for marketplace orders

Together with Hardat, Exportio deployed Base as the central system for managing orders, warehouse processes and marketplace connections. The system automatically pulls in orders from individual channels, updates their status based on customer actions and internal warehouse steps, and passes the necessary information to the warehouse and back to the marketplace platforms.

Base served as the technology foundation, and Exportio provided all the support — both within Base and in custom solutions built on the Base API — tailored specifically to M.A.T. Group.

Thanks to the new setup, the team gained a real-time overview of the status of every order. This made it easier to look up information when handling complaints, sped up order handling and created a robust foundation for expansion to further marketplace channels.

Automated shipping and labels

The implementation included integrating carriers directly into the process in Base. Booking shipments and generating labels happen automatically, without retyping data between systems. Centralised shipping management means the team has all the necessary information on parcels, labels and dispatch status in one place.

Shipment information is also synchronised back to the marketplace platforms. Customers receive up-to-date order information and tracking numbers, while the warehouse works with a unified process without unnecessary manual steps.

Marketplace listings in multiple languages

Key marketplace platforms, including Amazon, Alza, Allegro and Kaufland, were connected to Base. Exportio and Hardat also prepared the range for listing on marketplaces in several languages, including English, German, Slovak, Hungarian and Slovenian.

Shipping templates were created for products of different sizes and weights, helping to assign items to the right carrier conditions. This reduced the risk of cancelled or returned orders due to incorrectly configured shipping.

AI sped up categorisation and attribute filling

For more than 15,000 products, filling in marketplace attributes manually would have taken an enormous amount of time. Exportio therefore deployed an AI tool that analyses the category tree in the product inventory, compares it with the marketplace's category structure and helps assign each product to the correct category.

The tool then identifies the required attributes for each category and, based on the product data available in Base, generates answers with over 80% accuracy. As a result, 60,000 listings — 15,000 products across 4 countries — were prepared in less than a day.

A new warehouse workflow with Zebra devices

A key part of the change was redesigning picking and packing for B2C orders. Before the implementation, warehouse staff printed dozens of labels each morning, sorted them by hand and then searched for individual items. This process often took several hours.

With the new workflow, warehouse staff use Zebra RS5100 ring scanners, Zebra ET45 tablets and a Zebra ZD421TT printer. The picker scans an item, Base checks whether the order is complete and, once it is, automatically triggers printing of the shipping label. Order processing information is passed on in real time, for example to Allegro.

The devices connect over Wi-Fi and 5G networks, support continuous operation throughout a shift and can be managed remotely via Zebra DNA. The team gained a faster, more accurate and more controllable fulfilment process.

The result: faster fulfilment and readiness for more marketplaces

After the implementation, M.A.T. Group staff can process an order in around 10 seconds — up to ten times faster than before. Overall fulfilment speed increased by 80%, picking and packing became more than 90% more efficient, and fulfilment moved from next-day (D+1) to same-day (D+0).

Within 3 months, 10 new marketplace channels were also implemented, and the order processing cut-off moved from 6:00 to 11:00. For M.A.T. Group, this means a longer sales window, faster delivery of parcels to customers and an operational foundation that can handle further growth in marketplace sales.

Key takeaways

Marketplace sales can't be scaled in the long run with manual processing of orders, labels and product data alone. When marketplace channels, warehouse, carriers and product information are connected into a single process, a company gains speed, control and room to grow.
